A leading supplier in the fields of electrification and hybridization approached QR_ to provide a detailed assessment of the current state of operations and provide recommendations for how to proceed in making improvements to support the business in the immediate term and the future.

QR_ was selected by a leading Tier 1 powertrain manufacturer to identify ERP process improvements and provide process support to unlock a step-change in operational performance.

1. Challenge

Until QR_’s involvement, the client’s ETRS file was unspecialised and sprawling. With the BoM content constantly changing and CAD/ETRS alignment proving a challenge, there was difficulty in enacting the unclear change requests. Additionally, with insufficient stock control processes in place, the client experienced unclear build and part requirements, as well as inaccurate stock levels. With these challenges hindering operations, it was clear that to increase efficiency, significant ERP process improvements needed to take place.

2. Approach

QR_ took a mixed methodology approach to improving the client’s processes. First, it was crucial to understand the “as-is” state of operations. To capture this, QR_ conducted a 5-week assessment on all processes and systems relating to ETRS, change management, BoM and PDM management, and stock control. As a young, fast-growing business, little thought had gone into how prototypes would be managed, and so, the entire prototype space was developed from the ground up. To enhance efficiency further, QR_ created a bespoke change control system that would cover all touchpoints, from piloting and training to tech support.

3. Outcome

QR_'s approach is already showing value for the client. With RAG analysis showing 51% process efficiency, 15% reworks and 8% looking or waiting for missing parts, our tactical deployment of an analyst has generated a recoverable value of £232,000 per phase. Additionally, over a quarter of parts are now being released earlier than the target date in ETRS.
